Pokerji

As an IT Project Manager myself, planning and estimation is a recurring theme in my life! This product is out of my own needs! I have spent the token and money. So that you need not! Planning poker without the sign-up. Create a room, share the link, and estimate together in real time — with secret votes, simultaneous reveal, and no accounts or trackers.

Being a Project Manager myself, I always try to optimize the managerial processes. A regular one every manager <-> Scrum master will go through is moderating the estimation meetings with the technical folks in the team. While I have seen and used many, I am always skeptical about the privacy and security of the application I use. With the advent of GenAI, even I am able to spin up a production application.

pokerji: planning poker without the sign-up. Five scorecards showing 3, 5, 5, 8 and 13, the lowest and highest flagged.

My managerial experience + Claude Opus’s technical brain = Pokerji!

Pokerji is a fast, lightweight, real-time planning poker tool designed for teams who just want to estimate stories without logging in, fighting corporate SSO, or surrendering personal data to third-party analytics.

Create a room, share the link, and start estimating together in seconds.

The Concept: The Judges’ Row

Estimation is fundamentally a form of judging. pokerji leans into that aesthetic, styling the room after the judges’ row at an Olympic diving meet: the active story displayed cleanly on a field of pool aqua, a row of white scorecards held face down, and then every card flipped simultaneously.

Once revealed, the highest and lowest scores are instantly flagged — because in any constructive estimation session, the outliers are where the conversation actually needs to begin.

Key Features

  • Zero-Friction Rooms: Each room is identified by a secret 12-character link with an optional passcode. No accounts, emails, or logins are required — participants simply enter a display name.
  • Secret Votes, Instant Reveal: No one — not even the room moderator — can inspect votes before the countdown ends. A synchronized 3-2-1 count reveals all cards at once.
  • Outlier Focus: The highest and lowest estimators are highlighted immediately, prompting the right discussions without awkward silence.
  • Complete Round Tooling: Features countdown timers, standard (Fibonacci, T-shirt) and custom decks, voter and spectator roles, co-moderators, revoting, and round history.
  • Thoughtful Polish: Includes opt-in classical music (Chopin and Bach’s Goldberg Variations) during countdowns, telegraph audio cues on reveal, and full light/dark theme support tailored for one-handed phone use during meetings.

Privacy by Default

Pokerji is built with a privacy-first approach. I have took enough care to make sure nothing is recorded permanently. Also, if I dont like some website to collect my data, neither will I collect others’ data. Simple as that.

  • No Third-Party Scripts: A strict Content Security Policy ensures all scripts, fonts, stylesheets, and audio are served self-hosted directly from the origin.
  • 30-Day Lifecycle: Inactive rooms and their histories are automatically pruned after 30 days, or can be deleted immediately by the creator.
  • No Address Tracking: Rate limits rely on ephemeral keyed hashes that expire within an hour; IP addresses are never logged or persisted.
  • Clean Logs: Application logs contain only structural diagnostic statements — never room codes, user handles, titles, or vote values.

Architecture

Built as a clean TypeScript monorepo with strict separation of concerns:

  • packages/protocol: Shared message schemas, deck configurations, and protocol types.
  • packages/poker-engine: A pure-functional rule engine with zero I/O or side-effects.
  • packages/poker-server: Real-time WebSocket server backed by Postgres (persistence) and Valkey (room locks and rate-limiting).
  • apps/web: Responsive, accessible frontend built with SvelteKit.
